    The 4-phase Q-commerce ad system

    Phase 1 — Dark Store Audit

    Week 1
    • Pull per-dark-store availability across Blinkit + Zepto — SKUs below 60% fill-rate should not receive paid spend.
    • Rank stores by 30-day GMV × margin; the top 20% typically drive 65–72% of ad-attributed revenue.
    • Blacklist dark stores with <45% in-stock — bidding on out-of-stock SKUs is the #1 leak on both platforms.
    • Map hero SKUs (top 15 by contribution margin) to each cluster; ads run only where they physically ship in <15 min.

    Phase 2 — Bid Architecture

    Week 1–2
    • Blinkit: use Smart Bidding (Auto) on hero SKUs; switch to Manual CPC on tail SKUs where ACOS ceilings matter.
    • Zepto: split Search Ads (branded defence) from Product Listing Ads (category capture); different KPI ceilings.
    • Set day-parting for 7–11am + 6–10pm — 68% of ad-attributed orders cluster in these windows on both platforms.
    • Cap CPC at 1.4× category median — beyond that, incremental orders cannibalise organic without lifting NTB.

    Phase 3 — Creative & Content

    Week 2
    • Product tiles: front-of-pack image, price with strike-through, 10-min badge overlay — this combo lifts CTR 22%.
    • A+ style banners on category takeovers during peak city rush hours (Fri–Sun).
    • Refresh top 10% creatives every 10 days — Q-commerce creative fatigue is 2× DTC.
    • Test 3 hero angles: price, speed, bundle. One usually wins by 30–40%; scale it, kill the rest.

    Phase 4 — Measurement

    Week 2–4
    • Track TACoS (Total ACoS) per dark-store cluster, not per SKU — cluster P&L is the real unit economics.
    • Isolate NTB (new-to-brand) rate: below 35% and ads are just harvesting organic demand.
    • Reconcile Blinkit + Zepto ad reports weekly with your OMS — 8–14% attribution drift is normal.
    • Set alerts on: sudden CPC spike >20% WoW, availability drops in top-20 dark stores, review-score dips.
